John Demsey and Gap Inc. have parted ways, sources told WWD, ending the high-profile advisory hire that anchored the retailer's return to beauty. A spokeswoman for Gap Inc. declined to comment. Demsey also declined to comment.
The split lands less than a year into Demsey's tenure. Gap Inc. tapped the longtime Estée Lauder Cos. executive in 2025 as executive director of beauty as it sought to reenter the category. The company hired Reed Krakoff as executive director of accessories at the same time.
At the announcement, Gap Inc. president and chief executive officer Richard Dickson framed both hires as growth bets. "With the support of best-in-class industry leaders and their unparalleled expertise to guide and advise our beauty and accessories businesses, we're well poised to not only expand our product offerings but establish these categories as promising growth engines for our portfolio," Dickson said at the time. "I couldn't be more excited about the journey ahead and the exceptional talent who will help guide the way."
What has Gap built in beauty so far?
Beauty moved first.
Last October, Old Navy — the largest division in Gap Inc. — unveiled its beauty pilot: an in-house-developed body care collection alongside roughly 40 outside brands curated by BeautySpace. In August, the retailer doubled down, increasing the number of doors carrying the third-party brands and relaunching the bath and body line with upgraded packaging and product. The outside brands include:
- E.l.f. Cosmetics
- Neutrogena
- Touchland
- Patchology
- Tree Hut
- TonyMoly
Gap Beauty, the namesake banner, took a different route. In July it introduced five fragrances — Dream, Grass, Om, Harmony and Madagascar — as a nostalgic play on its original collection, which debuted in 1994. Krakoff's debut handbag collection followed in September and, according to sources, has had a strong response at retail.
Why did Gap want Demsey in the first place?
Gap Inc. is one of a crowd of mid- and lower-tier apparel retailers — H&M, Primark, Zara, Urban Outfitters and Anthropologie among them — that have pushed into beauty over the past several years. Results have varied sharply. Zara is understood to have succeeded with its private-label business, especially in fragrance. H&M has opened a handful of stand-alone beauty stores in Scandinavia, which now skew heavily toward third-party brands. Urban Outfitters shuttered its private-label brand Ohii and has fared better bringing in outside labels.
Dickson addressed the strategy directly at a Goldman Sachs conference on Sept. 14. "We brought in experts from those industries acknowledging we need experts to surround us, to actually execute with excellence to the extent that the authenticity that we need to have to win in these categories is there with the talent and the interpretation of what is the Gap Fragrance, what is Gap Accessories?" he said. "How do our brands translate to consumers with a meaningful distinctive point of difference?"
He also pointed to the checkout data behind the bet. Beauty, he said, is "one of the biggest and fastest and most successful categories in the U.S. It's the highest actually growth category in our checkout lanes. And so as we study what works in our checkout lanes in Old Navy, beauty is the number-one category. So offer more choice, offer more depth, offer more assortment and ultimately will win the consumer."
What does the exit change?
Neither side is talking, and no successor has been named. The departure tests whether the beauty build-out Demsey helped design — a third-party-heavy Old Navy assortment, a heritage-driven Gap fragrance line — can keep its momentum without the industry veteran who lent it credibility. With Krakoff's handbags performing well at retail and Old Navy still expanding brand doors, the category strategy itself shows no sign of slowing.
